Deploying a Tiered Management System at Suir Engineering

Suir Engineering is a provider of electrical, mechanical, instrumentation and high voltage engineering solutions for a wide range of clients throughout Ireland, the UK, Europe, and other locations across the globe. They provide best-in-class contracting solutions with in-house, flexible resources capable of providing customers a personable and consistent service. Suir was established 40 years ago in Co. Killkenny, Ireland. 

The Challenge

Support the ongoing Lean Transform Programme at SUIR including: 

  • Develop & deploy a strategy & behavioural system using tiered management 
  • Application of Lean management system across 35 project locations
  • Problem Solving training and project support across material & logistics projects

The focus for the project was on increasing customer confidence and growing the business through better project and risk management. By focusing on building an effective tiered management system we were able to provide visibility of daily task completion & surface issues around project slippage. This has allowed far more accurate client conversations around project planning, scheduling and plan adherence as well as detailed problem solving to resolve any interruptions. 

Through increased customer confidence, Suir was able to exceed their strategic growth targets

What We Did

Underpinning the programme was a company-wide focus of winning more business through the Implementation of Lean and CI systems. The initial work focused on setting up Lean and CI management systems that would enable the business to improve its ability to manage performance and identify opportunities for improvement.  

This included: 

Working with the Executive Leadership team on building a common purpose. In collaboration we helped them create and define their strategy, critical success factors and KPI’s.  

This was then deployed into a Tiered Management System rollout across the business, building local leaderships ability to drive performance improvement. 

Working collaboratively with the Suir teams, S A Partners designed and rolled out the system of work on construction sites across Ireland. This was also mirrored across functions in head office such as supply chain, H&S, Quality etc 

 This included visual management via tiered boards on every site.

  • T2 – Regional & functional teams
  • T3 – Site management
  • T4 – Site teams with supervisors

 

Results

The implementation of Lean approaches and the Tiered Management System has led to numerous benefits. The business has gained customer trust through consistent, on-time delivery, fostering stronger relationships and driving growth. The tiered management system has facilitated faster decision-making at the program level, improving overall project efficiency. Additionally, the visibility of KPIs across all levels has enhanced team engagement, accountability, and communication. The company has also seen improved stock and equipment control, along with a safer work environment, recognized by multiple customer awards for achieving zero accidents during project execution. 

  • Business growth: from €80 million to €450 million. 
  • Increased efficiency: 30%. 
  • Improved plan attainment: from 25% to 85%. 
  • Improved quality: 50% reduction in snag lists and rework. 
  • Everything was made visual and maintained on a daily / weekly basis
