Strategy Deployment at one of Europe’s largest, branded Food Companies

About the Company

Established in the late 1980's, the company is based in the UK and has three sites employing around 350 people. These sites are also part of a wider global group of companies). The company produces authentic, premium, specialist products for the food service and retail sectors.

The Challenge

S A Partners were invited to support one of the sites to take a more strategic view in order to help them deliver their vision. Core to this was to support them deliver 50% growth in sales. The team was performing well in relation to day-to-day operations, they were making good progress with continuous improvement (CI) activities, and there was good cross functional teamwork in place.

What We Did

To develop an effective strategy deployment program, we supported the client:

  • Form a program team and project based workstreams
  • Broke down the company strategy into priorities to deploy across the site and its operations - from leadership through to the shop floor.
  • Agreed the '6 Priority Projects' per annum which aligned and integrated with the wider company strategies for supply chain; HR; Manufacturing and other work streams
  • Undertook a 'Hot Spot' analysis to help maintain focus on priorities, progress and CI focused activities for each 12-18 month period.
  • Regular reviews were implemented to track progress - i.e.:
    • every 90 days at program level
    • weekly on project level
    • daily top 3 priorities
  • Regular iteration of objectives was undertaken to maintain focus on the Vision
  • Ongoing personal development around CI tools and techniques such as Value Stream Mapping, 5 Whys, DMAIC, Structured Problem Solving within teams.
Working with S A Partners on Strategy Deployment has helped the Site Leadership Team focus and think about where we need to be, in the coming years. The process hot spot analysis was a real revelation for the team. We all new processes needed some TLC but seeing the map visually crystallised our thoughts and created a burning platform. The icing on the cake has been the alignment with the Objectives i.e. colleagues have been able to use the Scoping Documents from the Strategic Work Streams."

Results

Benefits for the program were tracked in terms of capacity and ways of working. They were seen to include:

  • Improved line efficiencies from 50% to 80%, creating capacity and enabling the company to absorb increase in incremental sales.
  • Eliminated RIDDORS and H&S issues
  • Improved cross functional team working across the site
  • Improved the Quality Culture
  • Strategy deployment system linked all people on the site to the strategic goal.
  • Improved communication, clarity of the vision, engagement and ownership.
